AI in agency · 12 July 2026 · 4 min read

AI first, human handover. The only AI strategy an estate agency actually needs.

Every conference panel, every trade headline, every nervous branch meeting comes back to the same question: will AI replace estate agents? After a combined 100 years in this business between our team, we think it is the wrong question, and the agencies asking it are burning time they do not have.

The right question is smaller and much more uncomfortable: what happens to an enquiry that arrives at your branch at 8pm tonight?

The 8pm enquiry problem

Be honest about the answer. In most agencies it waits until late morning. By then, your best vendor lead has heard back from whoever replied first, and it usually was not you. This is not a technology problem, it is a coverage problem, and it repeats every single evening, weekend and bank holiday. Nobody measures it, so nobody owns it.

The quality of first contact varies by branch, by negotiator, by time of day. It is the most expensive inconsistency in agency, and it is invisible on every report you run.

What AI is actually for

AI is not for valuing homes, negotiating chains or winning trust in a living room. Humans do those, and the good ones do them brilliantly. AI is for the layer underneath: answering instantly at any hour, in your brand voice, asking the qualifying questions your best negotiator would ask, booking the viewing or the valuation, and writing up everything it learned.

Then, and this is the part the replacement crowd misses, it hands over. Warm. Your negotiator picks up a briefed, qualified, booked lead instead of a cold name in an inbox. We call it AI first, human handover, and we hold it as non-negotiable in every deployment we run.

Augmentation has a direction

Notice what this does to the role of the agent. It does not shrink it, it concentrates it. Less time on tyre-kickers and repeat questions, more time on judgement, negotiation and relationships, the things clients actually pay for. We say it plainly in our manifesto: we augment great agents. The rest were always going to struggle, with or without the technology.

If you want to see the model rather than read about it, the team that handles our own consumer questions is live on this site right now. Ask it something hard. Then imagine it wearing your brand.
